How to measure SEO ROI from your website

How to measure SEO ROI from your website cover image

Most business owners pay for SEO, wait a few months, and then ask one question:

"Is this actually working?"

And their agency sends back a report full of graphs, keyword rankings, and impressions data that looks impressive but tells them nothing about money.

That's not ROI. That's a distraction.

Here's how to actually measure whether your SEO is making you money.

First, understand what SEO ROI actually means

SEO ROI is simple in theory:

ROI = (Revenue from SEO – Cost of SEO) ÷ Cost of SEO × 100

If you spent RM2,000 on SEO and generated RM8,000 in revenue from it, your ROI is 300%.

The hard part isn't the formula. It's knowing where that RM8,000 actually came from.

That's where most business owners get lost.

Step 1: Set up Google Analytics and Google Search Console

You cannot measure what you don't track.

If you don't have Google Analytics and Google Search Console set up on your website, you're essentially running a business with no cash register — you have no idea who's coming in or what they're doing.

Google Analytics tells you how many people visited your site, where they came from, and what they did.

Google Search Console tells you which keywords people searched to find you on Google, how often your site appeared, and how many people actually clicked.

Both are free. Both are non-negotiable.

If you don't have these set up, stop everything and get them installed today.

Step 2: Track where your leads are actually coming from

Getting traffic is nice. Getting customers is the point.

You need to know how many of your enquiries, calls, and purchases are coming from organic Google search — not just social media or referrals.

Here's how:

  • Contact form submissions — set up a "Thank You" page after form submission and track it as a goal in Google Analytics
  • WhatsApp clicks — track clicks on your WhatsApp button as a conversion event
  • Phone calls — use a call tracking tool or a dedicated phone number for your website
  • E-commerce purchases — enable e-commerce tracking in Google Analytics

Once this is set up, you can see exactly how many leads came from SEO every single month.

No guessing. No vibes. Just numbers.

Step 3: Calculate the value of each lead

Now you need to put a ringgit value on each lead.

Ask yourself:

  • What percentage of leads turn into paying customers?
  • What's the average value of a new customer?

Example: If 1 in 5 leads becomes a customer, and each customer is worth RM3,000, then each lead is worth RM600.

If SEO brought you 10 leads last month, that's RM6,000 in pipeline value from SEO alone.

Now compare that to what you're paying for SEO.

That's your ROI.

Step 4: Watch the right metrics — not vanity metrics

Your SEO agency will love showing you pretty graphs of impressions going up.

Ignore them.

These are the metrics that actually matter:

  • Organic sessions — how many people are landing on your site from Google searches
  • Keyword rankings — are you ranking higher for keywords your customers are actually searching?
  • Organic conversions — how many leads or sales came directly from organic traffic
  • Bounce rate — are people landing on your site and immediately leaving? That means something's wrong.
  • Cost per lead from SEO — divide your monthly SEO spend by the number of organic leads. Is it lower than other channels?

If organic sessions are going up but conversions aren't, your SEO is driving the wrong traffic — or your website isn't converting.

Both are problems. And both are fixable.

Step 5: Give it the right timeline

Here's the part nobody wants to hear.

SEO takes time.

You will not see ROI in week one. Usually not even in month one.

Realistically, for a small business in Malaysia, you should expect:

  • Months 1–2: Technical fixes, content creation, indexing
  • Months 3–4: Rankings start improving for lower competition keywords
  • Months 5–6: Organic traffic and leads begin to increase meaningfully

Anyone promising you page one rankings in 2 weeks is lying to your face.

Good SEO compounds over time. The longer you do it right, the cheaper your leads get — because you're not paying per click like Google Ads.

That's the real long-term ROI of SEO.

The honest truth about SEO agencies

Most agencies track rankings. Few track revenue.

If your agency can't tell you how many leads came from organic search last month, they're not doing their job.

You shouldn't have to guess whether SEO is working. The data exists. You just need someone who knows how to read it — and who's honest enough to show you when it isn't working yet.
